The Question Nobody Asked

Most enterprise AI is reactive. Someone asks a question, and the system tries to answer it. The more interesting problem is what happens when the important question has not occurred to anyone yet.

Organizations continuously produce weak signals: a customer expresses dissatisfaction, a deadline moves, a relationship changes, a recurring problem appears again, two independent sources mention the same concern. Individually, none may justify action. Together, they may describe something important.

The next stage of organizational AI is not simply answering questions. It is recognizing when accumulated evidence has become meaningful enough that a question should be asked.

From memory to awareness

Persistent memory creates the prerequisite. Once knowledge persists with identity, time, confidence and provenance, specialized intelligence can evaluate how new information changes the existing picture.

Signals are not facts

An inferred signal should not silently become organizational truth. It needs evidence, confidence and an explanation. Some signals deserve human review. Some expire. Some strengthen when corroborated.

Novel signals matter

A rigid ontology detects only what its designers anticipated. A useful architecture also needs a controlled way to propose new signal types when repeated evidence suggests an unmodeled pattern matters.

Relevance over notification

The goal is not an AI that constantly interrupts people. It is a system capable of determining when information materially helps someone make a decision or take action.

Distributed intelligence
